Understanding Generative AI‘s Promise for Management Consulting

As an AI and machine learning expert, I often get asked how emerging technologies like generative AI chatbots could transform the management consulting industry. It‘s an exciting question – these tools hold a lot of promise, but also come with risks that require careful consideration. In this article, I‘ll provide an in-depth look at what generative AI is, what it can (and can‘t yet) do, and how consultants could potentially apply it to augment their workflows – as well as some of the open challenges around deploying it responsibly.

What is generative AI?

Generative AI refers to machine learning systems that can create brand new content like text, images, video, and audio based on the patterns they detect in their training data.

The most popular example is ChatGPT, an AI chatbot from OpenAI trained on millions of webpages and books. It can answer questions, explain concepts, summarize readings and more in remarkably human-like conversational text.

Other examples include:

  • DALL-E & DALL-E 2: Creates original images and art from text prompts
  • Jasper: Writes code based on natural language descriptions
  • Claude: A generative assistant focused on being helpful, harmless, and honest

The key innovation driving the rapid improvement in these systems is a machine learning approach called generative pre-training. Models like ChatGPT ingest massive datasets – up to a trillion words from books, articles and online content – to detect patterns about how we communicate ideas. This unsupervised pre-training prepares them to generate new text, code, images and more in context.

According to McKinsey, adoption of these generative AI tools is accelerating, with over 50% of organizations piloting or adopting them already. Their primary uses focus on building prototypes and proofs of concept today, but practical business applications are emerging.

How could generative AI transform consulting?

As a consultant, an AI assistant trained on industry knowledge and client data could turbocharge your productivity. Imagine having access to a generative model customized on your firm‘s proprietary data and insights. Such a tool could:

  • Conduct research: Rapidly analyze client documents and data to surface key findings and trends.
  • Generate materials: Write first drafts of deliverables, presentations, memos etc.
  • Answer questions: Provide always-available support to junior team members who have basic questions.
  • Create data visualizations: Instantly generate charts, graphs and diagrams based on results.

This could greatly accelerate repetitive tasks like analysis, reporting and documentation. One recent study found knowledge workers spend over 60% of their time on mundane information search and communication activities. Generative AI promises to free up more time for critical thinking and creative high-value work.

For example, when starting an engagement, a generative consulting chatbot could instantly pull relevant prior work, summarize industry trends, highlight analogous client cases, and map out risks and mitigations – analysis that might take days of manual effort otherwise. Consultants could then review these materials and focus their energy on crafting innovative solutions.

Promising early results, responsible adoption needed

According to Stanford research, AI assistants can already write first drafts for some basic business documents that humans substantially edit and approve. In time, these tools may perform more and more discrete tasks autonomously while humans provide direction, supervision and quality control.

But while productivity gains are enticing, responsible adoption remains crucial. Generative models today can hallucinate false information, introduce harmful biases, and lack common sense reasoning that provides guardrails for human judgment. Integrating oversight from both subject matter experts and ethics reviewers can help mitigate these risks as applications develop.

Striking the right balance between automation-driven efficiency and human governance is critical as these capabilities progress. With prudent safeguards in place, AI assistants could free skilled consultants to focus on high-value analysis and advising clients. But understanding current limitations and risks is important as well; overpromising too early can erode trust. A culture of transparency, accountability and ethics around AI will enable the most beneficial impacts while safeguarding quality and safety.
